Tankless or Tank Water Heater in West Kelowna? The Real Cost Comparison
Your tank is fifteen years old, or it has just let go, and the plumber asks whether you want to look at tankless. It is a fair question and it is almost never a like for like swap.
The unit price difference is the smallest part of the decision. What decides whether tankless is a good buy in a West Kelowna home is the venting, the gas supply, the water quality and how your household actually uses hot water.
Here is the comparison without the sales gloss on either side.
What the two things actually are
A conventional tank heats a stored volume of water, typically 40, 50 or 60 gallons, and keeps it hot around the clock. When you draw hot water, you draw stored water and cold water enters to be reheated. When the stored volume is gone, you wait.
A tankless unit, also called on demand, heats water as it flows. There is no storage. Turn a tap and a burner fires to raise the incoming water to setpoint. It runs until you stop, which is the headline benefit, and it is limited by flow rate rather than by volume.
That last distinction is the one that matters and the one that gets glossed over. Tankless does not give you unlimited hot water. It gives you unlimited duration at a limited flow rate. Ask for more simultaneous flow than the unit can heat and the temperature drops.
Where the installed cost difference comes from
Swapping a tank for a tank in a home that already has a tank is straightforward: disconnect, drain, remove, set, connect water and gas or electrical, vent, fill, purge, test. It is a predictable half day for most homes.
Converting to tankless is a renovation, and this is where the quotes diverge:
Venting. A high efficiency condensing tankless unit vents differently from an atmospherically vented tank. It typically needs a dedicated sealed vent, often through a sidewall, in an approved material, with clearance requirements from windows, doors, soffits, gas meters and property lines. If the mechanical room is in the middle of the house, that vent run is real work.
Gas supply. This is the item that surprises people most. A tankless unit fires at a much higher input than a tank because it is doing all the heating in real time. The existing gas line that comfortably fed a tank frequently cannot feed a tankless unit at full fire, particularly if the furnace, range and fireplace are on the same run. Upsizing the gas line from the meter is a common requirement and it is not a small line item.
Condensate. A condensing unit produces acidic condensate that needs a drain and, in many installations, neutralization. If there is no drain nearby, you are adding a condensate pump and a line.
Electrical. Gas tankless units need power for the controls and fan. An electric tankless unit is a different conversation entirely, because whole home electric tankless in this climate demands a very large electrical service, often more than a typical West Kelowna house has. That upgrade usually ends the discussion on cost grounds.
Water treatment. More on this below, but if the unit is being installed on hard water, isolation valves for flushing are not optional and a softener or scale treatment is worth pricing at the same time.
Rough shape of it: expect the tankless installed cost, including the associated work, to be a large multiple of a straight tank replacement in a typical retrofit. In a new build or a full mechanical room rebuild, where the venting and gas sizing are being designed anyway, the gap narrows a great deal.
The West Kelowna water question
This is the local factor that changes the answer.
Water hardness in the Central Okanagan varies considerably by supply, and portions of the West Kelowna and Westbank service areas run harder than people assume. Hard water scales the heat exchanger in a tankless unit, and a scaled heat exchanger loses efficiency, then triggers fault codes, then fails.
The consequence is a maintenance requirement that tank owners are not used to. A tankless unit on hard water needs periodic descaling, which means a flush through the isolation valves with a pump and a descaling solution. Annually is a common interval, more often on harder water and heavy use.
Two things follow:
1. Insist that isolation and flush valves are installed. A tankless unit without them cannot be serviced without cutting pipe. Any quote that omits them is a quote for a future problem.
2. Budget the annual service, or plan to learn to do it. Tankless owners who ignore this for five years are the ones with the bad tankless stories.
Tanks are not immune. Sediment accumulates at the bottom of a tank and shortens its life too, which is why annual draining is recommended and almost never done. But a neglected tank degrades gradually. A neglected tankless unit faults.
Lifespan and the replacement cycle
A conventional tank in this region is generally a ten to fifteen year appliance, and shorter on hard water or with a neglected anode rod. Anode rod replacement genuinely extends tank life and costs very little, and almost nobody does it.
A well maintained tankless unit is commonly expected to run substantially longer, often approaching twice a tank's service life, and its heat exchanger and internal parts are serviceable rather than the whole unit being disposable. That longer life is the core of the financial argument for tankless: you are buying two tank cycles in one purchase.
The argument only holds if the maintenance actually happens.
Operating cost
Tankless eliminates standby loss, the energy spent keeping stored water hot while nobody is using it. That is a genuine saving and it is larger for households that use less hot water, because standby loss is a bigger share of their total.
But the saving is a percentage of your water heating energy, not of your whole bill, and water heating is a modest share of a Central Okanagan home's energy use compared with space heating. On natural gas at current rates, the annual dollar saving is real but modest.
The honest framing: tankless usually does not pay for itself on energy alone within the payback windows people hope for. It pays for itself, if it does, through longer life, recovered floor space and never running out of hot water. Buy it for those reasons and the energy saving is a bonus. Buy it purely for the energy saving and you may be disappointed.
Which household should choose which
A tank is the better buy when: your existing venting and gas are sized for a tank, you have a predictable household of one to four people, hot water demand is spread out rather than simultaneous, budget is the binding constraint, or you plan to sell within a few years.
Tankless is the better buy when: you have run out of hot water regularly and it genuinely bothers you, you have a large household or teenagers with overlapping showers, you want the mechanical room floor space back, you are doing a new build or a full mechanical replacement so the venting and gas sizing are being addressed anyway, or you intend to stay long enough to get the second life cycle.
A hybrid heat pump water heater is a third option worth asking about. It is a tank, but it moves heat rather than making it, and it is dramatically more efficient than a standard electric tank. It needs adequate air volume around it and it cools the space it sits in, which suits a garage or a large utility room better than a closet.
Frequently asked questions
Can I put a tankless unit where my tank is now?
Physically, usually yes, and it takes far less space. The question is whether venting can get out from there and whether the gas line can carry it. That is a site visit question, not a phone question.
Will one tankless unit run two showers at once?
Depends on the unit's flow capacity, the incoming water temperature and the shower heads. Incoming municipal water is colder in winter, which reduces the flow a unit can raise to setpoint, so a unit that manages two showers in August may struggle in January. Size for winter, not for summer.
Is there a rebate?
Rebate programmes for high efficiency water heating change regularly. Ask your installer what is current at the time you buy and confirm eligibility before you commit, because most programmes require the equipment and the installer to meet specific conditions.
How long does an emergency tank replacement take?
When a tank fails, a like for like tank swap can often be done same day or next day given stock. A conversion to tankless cannot, because of the venting and gas work. If your tank has failed and you have no hot water, that timing usually decides it for you. This is an argument for making the decision before the tank fails.
What maintenance does a tank actually need?
Drain a few litres from the bottom annually to move sediment, check the temperature and pressure relief valve, and have the anode rod inspected partway through its life. That routine adds years for very little money.
